Migrating Ceph authentication keys to aes256k without losing cluster access
A staged operational approach to rotating Ceph service and client keys while preserving quorum and administrative access.

Context
A Ceph cluster can remain healthy while still allowing or actively using authentication key types that no longer meet the desired security baseline. Rotating those keys is not a single toggle: monitors, managers, OSDs and administrative clients all participate in authentication, and an incomplete migration can lock operators out or interrupt daemon communication.
The safe approach is therefore staged migration followed by a separate policy-enforcement step.
Before changing keys
Establish cluster health and recovery options first.
- verify monitor quorum;
- record the current health state and outstanding warnings;
- confirm that administrative access works from more than one expected node;
- avoid combining key rotation with unrelated upgrades or storage maintenance;
- move nonessential workloads if that materially reduces operational risk.
The purpose is not to demand a perfectly warning-free cluster, but to make sure any new failure can be attributed to the authentication change.
Rotation order
Rotate service identities in controlled groups rather than replacing every key at once. After each group, verify that the relevant daemons reconnect and that quorum and placement groups remain stable.
Administrative client keys deserve separate treatment. Rotate client.admin only when another known-good administrative path exists and test the new key immediately before invalidating the old access path.
Do not tighten monitor policy too early
There is an important distinction between:
- all known service/client keys having been migrated to the stronger type; and
- monitors refusing every insecure key type.
Complete the first state and inspect active sessions before enforcing the second. A monitor-side restriction applied while an overlooked daemon or client still depends on the older type converts a security cleanup into an availability incident.
Validation
After each stage check:
- monitor quorum and manager availability;
- Ceph health and placement-group state;
- OSD connectivity;
- authentication from the expected administrative nodes;
- the key type of each rotated service identity;
- active monitor sessions before the final policy restriction.
Keep the remaining warning explicit if the service keys are already compliant but monitor policy still temporarily permits older key types. That warning represents unfinished enforcement, not a failed rotation.
Operational lesson
For clustered infrastructure, security migrations should separate credential replacement from policy enforcement. The first proves compatibility. The second removes the fallback only after evidence shows it is no longer required.
